From Entrepreneurial Management to Professional Management

Posted by the7stages on August 29, 2013
Uncategorized / No Comments

Becoming an entrepreneur is a dream. An entrepreneur has big ideas, with this dream comes the need for a lot of dedication, hard work and luck to turn that dream into a successful business. I t can quickly become a nightmare if the management structure is not established to manage the growth of your business.
The time commitment for managing the business will soon become too much of a burden for the Founder to handle. There are two management ‘jobs’ that need to be addressed. Managing the core operations (order fulfillment, and all other activities related to deliverable), and non-core operations (support, administration, sales and marketing, strategic planning, HR, compliance and finance) When transitioning from an entrepreneurial management to professional management, we are typically speaking of non-core operations. Entrepreneurs are very typically savvy at the core operations, so the first place to begin contemplating Professional Management is in the non-core operational side of the business. Cost structure, problem solving, strategy, operational and contingency planning along with detailed oriented goals are a few of many bullet points you will need to think of. At some point during the entrepreneurial management stage, the company will need to grow and mature, this is when the Founder will need to face a decision – should this company remain as-is (an entrepreneurial dream) or continue to the next step; how to manage the company.
As an entrepreneur you will need to contemplate if you should step back and hand over “the wheels” (company) to experienced managerial professionals or should you as the Founder stay and attempt to implement a structured management style. Once your business has grown to the point that your time is spread thin, and the non-core management activities are being neglected (or not performing as they should be), it is time to make that decision.
So how do you make this change? – And what could be some of the challenges that the entrepreneurial manager (that would be you…?) will face?:
1. Change in leadership style. Management is the talent of getting things done through OTHER people, resources and skills. Therefore, your professional manager needs to possess these attributes. Also, you will need to allow the manager to express their own personal style so they can be effective in their job. The manager will most likely have a style that is not exactly the same as yours. Bite your tongue and let them do their job! (No micro-managing here).

2. In-house or outsource? Hiring a professional manager as an employee is a good option if you have the financial resources to take on the financial responsibilities of an employee (payroll taxes, health benefits, vacation time, etc.). Figure 1.5 their gross salary as your financial commitment. Outsourcing to a firm that provides such professional management is also a viable way to secure the professional management services you require, without the overheads that a salaried employee would require.

3. Professional management will be cash flow and profit oriented. They will oversee the sales and marketing functions so you can focus on delivering an even higher quality product or service to your customers

Transitioning is a big (and necessary step). This is a decision that should not be taken lightly. Please contact us a CarlGould@CMTmentors.com, and receive an analysis for what type of management would work best for you.

Assessments for DIA Global Forum’s December 2009 issue

Carl Gould of CMT International, Riverdale, NJ, points out that it can be difficult for a first-time manager to understand behavior style differences. He likens the newly promoted manager to the star baseball player who performed well in outfield (task oriented position) and was promoted to team coach (people oriented position). Our ex-ball player was not familiar with the “languages,” that is the behavioral style preferences, of his teammates and so he had difficulty transferring his knowledge to them. A new manager often faces the same predicament. The challenge in becoming a great communicator is to discover what personality types you are dealing with on your team and to adapt your style –that is the way you approach each person and how you present information or explain directives—to their personal style preference. “That’s the first step,” says Gould, “in developing a strong, cohesive, and high-ranking team.”

What Really Drives Your Business?

Recently, I witnessed the merger of two businesses. One business was barely cash flow positive, and the other had not even launched yet. While their balance sheets of both businesses had not done anything to impress as of yet, the combined valuation of the two entities was nearly $100M. Why? Because of their off-balance sheet value, their intellectual property, process and people. None of these can be found on the balance sheets, but all drive the value of the business.

Intangible value (off-balance sheet value) can be the single highest driver of value in the business. At some point that off-balance sheet value must become on-balance sheet value. The company must make money, and when you combine the tangible with the intangible, you have a winning combination!

There is an App for that!

I have been having a number of conversations regarding behavior modification recently. Specifically, how to convert online tools into offline action. How can you get an online business tool, like a business planning tool, or an online goal setting program to inspire an entrepreneur or executive to change their behavior? Can an online submission form get a business owner to take consistent action? If your knee jerk reaction is ‘No’, then we think alike. What is the missing link? In my opinion…us!  Accountability in the form of another person is a powerful behavior modifier. We play the role of Chief Back Patter or Chief A** Kicker, whichever is required in order to keep an entrepreneur on track. The medium of coaching and consulting is evolving, and the use of online tools to adjust offline behavior will become the new paradigm of consulting and coaching. We need the right tools (and the best tools) to do our work; and it appears those tools are going online. Coaching and Consulting? There’s an app for that! Stay tuned….

From Farm Land to Shanghai in 20 Years

I recently spent a week ‘on the Bund’ at an entrepreneur’s conference in Shanghai. I was
struck by the enormity of the city. Nearly triple the size of New York City, Shanghai is a very
cosmopolitan and diverse place. I expected congestion, gridlock and a messy city. I got none
of those. Shanghai is energetic, hustling and bustling with youthful energy and a positive
vibe. Many people, as I was, are drawn by the optimism that Shanghai seems to generate.
As a Business Coach, I couldn’t help but be drawn to the entrepreneurial feel of the city. At
every restaurant, in the streets and along the river walk, you could hear conversations about
business deals, up and coming events and all the possibilities that a vibrant environment could
generate. It was a bit disconcerting that the air quality was so bad; that you couldn’t see through
the smog for the entire week I was there. The hazy sky did detract from what would be an
otherwise brilliant skyline. Otherwise, you can count me in as one of the 18M+ people who
enjoy Shanghai on a daily basis. The locals reminded us visitors that it was but 20 years ago that
a big portion of Shanghai was simply farmland; and that the huge buildings that I see today had
virtually been built in the last two decades. The infrastructure that has been built is impressive
also. I took a 45 minute high speed train ride out to West Lake and it was one of the quietest train
rides I have ever been on. Very cool. China left its impression on me as an awe inspiring place
and a friendly culture. I look forward to my next trip back!
